Rebuilding dispatch for a regional logistics operator

The challenge

Dispatchers planned every route by hand each morning, working from a shared spreadsheet and a whiteboard. The process took two to three hours, could not absorb same-day changes, and left drivers calling in for updates. Nobody had a reliable view of where a shipment actually was.

What we did

  • Two-week discovery shadowing dispatchers to map the real decision process, including the informal rules that never made it into any document.
  • A routing service built around a constraint solver, with dispatcher overrides treated as a first-class feature rather than an exception path.
  • A driver mobile app with offline-first sync, so status updates survive the dead zones on rural routes.
  • Event-sourced shipment tracking, giving both operations and customers a single consistent timeline.

What changed

  • Route planning moved from a multi-hour manual exercise to a review-and-adjust step.
  • Same-day changes became routine instead of disruptive.
  • Customer service stopped fielding "where is my delivery" calls it could not answer.
